What a Voice AI Agent Taught Us About After-Hours HVAC Calls

Most HVAC owners we talk to have the same quiet worry: the phone rings at 8:40 pm, nobody picks up, and the homeowner calls the next company on the list. Local Service Ads make that worse, not better. Google ranks LSA partly on how responsive you are, so missed calls cost you twice: the job and your position.
We recently ran a Local Service Ads and voice AI rollout for a client outside the trades, a Chicago in-home tutoring company. The industry is different. The phone problem is the same, and so are the lessons.
Lesson 1: Don't open your ads 24/7 until something answers 24/7
We extended this client's LSA hours to around the clock only after the voice AI agent was live. Paying for leads at 11 pm that roll to voicemail is the most expensive marketing there is. For an HVAC shop the order is the same: answering first, ad hours second.
Lesson 2: Train the AI on your real calls, not a script you wish you had
The first version of the agent handled common questions. It got good once we retrained it on real call data: the way people really describe their problem, the questions they ask about price, the moment they're ready to book. Within about three weeks of launch it booked an appointment entirely on its own. For HVAC that means teaching it the difference between "no heat, two kids at home" (dispatch now), "AC is making a noise" (book tomorrow) and "how much is a new system" (estimate visit).
Lesson 3: Keep a person behind it
An AI agent should never be the last line. Anything urgent, unclear or unhappy goes to a human. In HVAC that means a gas smell or a no-heat call with an elderly homeowner gets your on-call tech, every time.
Lesson 4: Measure the leads, not the ad
Charged leads climbed week over week for six weeks, and the ones that mattered were the ones that turned into booked sessions. Call tracking through the CRM is what let us see that. Without it, "LSA is working" is a feeling, not a number.
The full write-up, including the setup steps, is in the case study. If you want to know what happens when someone calls your shop after hours, that's the first thing we test in a free Missed-Call & Booking Audit.
