Why HVAC Shops Should Own Their Lead Pipeline (and What It Took for One Mold Company)

Shared-lead marketplaces are easy to start and hard to leave. You pay per lead, the same homeowner gets three other calls, and when you stop paying the phone stops ringing. Nothing you spent built anything you keep.

One of Logic Inbound's mold removal clients in Phoenix was in exactly that spot. Their technology was better than the competition's, but the marketplace kept sending apartment managers and real estate agents, people who couldn't approve the work. Here's what changed, and what it means for an HVAC shop.

Step one was the website, not the ads

Ads that point at a broken site just buy expensive bounces. The site moved off Wix onto WordPress and was rebuilt around the service and the phone number, with the broken links and dead pages fixed first. Only then did the ads go live.

Targeting the person who can say yes

The marketplace's biggest problem was who it sent. Owned ads let you choose: homeowner keywords, homeowner language, and copy that politely screens out people who can't authorize a job. HVAC has the same issue with renters and landlords on replacements, and the same fix.

Then grind the cost down

Ad copy was tested and rewritten until each ad pulled more clicks for less money. Average clicks per ad went from 110 to 349, and cost per click fell from $15.27 to $5.21. The headline result: from zero to 25 jobs a month in under seven months, all from channels the company owns.

The HVAC version

  • Fix the site and the phone path before spending a dollar on ads
  • Write ads for owners who can approve a replacement, not anyone with a broken unit
  • Track every call so you can see cost per booked job, not cost per lead
  • Keep the marketplace running only until your own pipeline covers the gap
